THE OPERATING MODEL / ONE PROCESS AT A TIME
Connect the work.
Keep it accountable.
Business process outsourcing can be discussed as an operating responsibility, not simply a queue of tasks. Define what is delivered, how it is controlled and who resolves the difficult cases.
Start with the service boundary.
Write down the request, the recipient of the result and the condition that makes the work complete. Identify the process owner and the person authorised to change its rules. A workflow diagram is useful only if it reflects what people actually do when information is missing, a system is unavailable or the request falls outside policy.
Separate advice, preparation and execution. An assistant that retrieves a policy is different from one that changes a customer record or sends a payment instruction. Assign permissions for the task, rather than granting broad access because a model can use a tool. Decide what requires review and make that review visible in the process.
THREE STARTING WORKFLOWS
Make the routine clearer.
Make exceptions visible.
01 / SUPPORTA better route through the queue.
Capture the customer’s request, classify the issue and retrieve approved guidance. An assistant may prepare a response with links to the underlying policy. A named reviewer handles uncertainty, complaints, sensitive requests and actions outside the agreed authority.
Define the boundary
Do not treat a confident draft as permission to issue refunds, change entitlements or close a complaint. Plan escalation, record correction and a route back to a person.
Observe the result
Compare response quality, unresolved demand, rework and customer experience alongside waiting time. Faster handling is not a success if people must contact the service again.
02 / DOCUMENTSTurn an arrival into a usable record.
Check that a document belongs in the process. Extract agreed fields, flag missing information and prepare a structured record. Keep the source and provenance available to the person checking the result.
Define the boundary
Untrusted document text is data, not an instruction to an agent. Restrict tool access and route ambiguous values, mismatched totals or sensitive records for review before downstream action.
Observe the result
Measure field accuracy, exception rates, review effort and correction time. Include unusual formats and low-quality inputs in the pilot, rather than testing only the easiest examples.
03 / KNOWLEDGEFind the answer with its context.
Use an approved knowledge source to prepare a grounded answer, with the document, date and limits visible. Name the owner responsible for keeping the source current and for withdrawing obsolete material.
Define the boundary
Respect existing access permissions. If evidence is absent or contradictory, the useful response may be a question or an escalation—not an invented answer. Prevent retrieval from widening access to restricted records.
Observe the result
Test factual support, permission boundaries, usefulness and how often a person must repair the answer. Include questions the system should decline or hand over.
WHERE THE WORK RUNS
Choose the environment
for the requirement.
Local, private-cloud and hybrid designs create different operational choices. None is automatically secure or compliant. Map every data flow, dependency and responsible party before deciding what belongs where.
Local or on-premises
Discuss control of infrastructure, model and data access. Plan maintenance, capacity, backups and the people who will support the environment.
Private cloud
Agree tenancy, identity, locations, retention and provider responsibilities. Check what services and operators can access the information.
Hybrid
Decide exactly what may cross the boundary, under which conditions and with what logging. Test the route when an external dependency is unavailable.
